Lock your inventory timeline
Count backward from Black Friday, which lands November 27 this year. Ocean freight from Asia plus customs plus inland transit plus receiving means purchase orders for holiday inventory need to be finalized now, and anything not yet in production is already a rush job.
Receiving is the quiet bottleneck. Warehouses across the industry hit receiving backlogs in October as every brand's inventory shows up at once. Know your surcharge calendar
The fee windows are published and they start earlier than most founders think:
- September 28: FedEx handling and oversize peak fees begin.
- October 4: USPS temporary holiday pricing is slated to begin, pending regulatory review.
- October 15: Amazon holiday peak fulfillment fees begin for FBA and related programs.
- October 26: FedEx demand surcharges on ordinary parcels begin.
If your packaging triggers handling fees, September is your last cheap month to fix it.
Forecast honestly, in writing
Your fulfillment partner cannot staff for a forecast you never sent. Give your warehouse a monthly unit forecast for October through January, flag any planned launches or promos, and ask one direct question: what happens if I beat this by 50 percent? The answer tells you everything about how your peak will go. Handling spikes is the reason this company exists, so we like that question.
Decide your shipping cutoffs early
Pick the last order dates you will promise for standard and expedited delivery, and plan to publish them on your site by early November. Brands that improvise cutoff dates in December either eat express upgrade costs or break promises. Neither is cheaper than deciding in September.
Pressure-test returns before January
Whatever ships in November and December comes back in January at apparel-like rates for many categories. If your current returns process is a pile of unopened mailers, January will bury you. A returns program that inspects, restocks, and reports within 24 hours turns January from a loss month into a recovery month.
